The most expensive hour in a decommissioning is the one spent discovering that nobody knows which cage is in scope. Preparation is not paperwork for its own sake; it is how you keep a live hall intact while an empty one is taken apart.

Build a list that a stranger can use

Serial numbers, rack locations, asset tags, data-bearing flags and a note on whether the unit is still powered. Excel and CSV are fine. Photographs of each row catch what spreadsheets miss.

If the list is incomplete, say so. On-site identification is cheaper at the start than during a change window.

Decide the data policy before the tools arrive

Erasure in situ, erasure off-site, or physical destruction: these are different logistics. Mixing them on the floor without a rule creates the only outcome nobody wants — ambiguity.

Plan the empty state

Racks, PDUs, UPS, cabling and raised-floor tiles are part of the project if they are leaving. A decommissioning that takes servers and leaves a tangle is not finished.
